The Client

IRONMAN has built a legacy as enduring as its races. One of the world's most celebrated athletics brands, it operates a global portfolio of running, cycling and swimming events.

Although the brand specializes in physical challenges, IRONMAN’s digital platforms are an important part of the experience — providing a place to register for races, engage with the community, and see the results when the challenge is over.

The Situation

IRONMAN had a vision for a digital experience platform for the whole brand portfolio, including the Epic Series, Rock 'n' Roll, and ProSeries brands. But the digital estate had grown fragmented, and struggled to meet the demands of a global brand.

The digital experience had to smoothly handle the massive influx of traffic on event days or following announcements: interrupted sign-ups and delayed results simply weren’t acceptable. After all, IRONMAN is meant to test endurance, not patience.

IRONMAN's core objectives were clear:

  • Protect brand reliability and data integrity during live events
  • Accommodate new brands with minimal additional engineering
  • Scale to support a rapidly growing global marketing team
  • Boost engagement and mobile adoption
  • Build a foundation for future product capabilities
  • Drive better results

The Challenge

IRONMAN needed a digital experience with systems integration capability across CRM, localization, and marketing, built to handle the pressure of event deadlines.

The existing infrastructure introduced another hurdle. Manual editorial workflows created publishing risk around high-traffic race days, where accurate leaderboards and uninterrupted registration were non-negotiable.

IRONMAN's marketing organization was also growing, and needed a solution for managing scale and reducing technical debt – specifically, a platform that could convert specialized engineering tasks into low-code editorial workflows.

The Solution

IRONMAN teamed up with Acquia Partner Axelerant, who approached the process with one core principle: governance first, reuse always (helping to avoid unintentional maintenance burden down the line).

The first step was to identify what could be repurposed. The team then began building a robust product platform on Drupal and Acquia Cloud Platform, guided by modularity and centralized control.

At the heart of this modular approach was Acquia Site Studio. Acquia enabled Axelerant to develop a component library that worked for editors, marketers, and athletes alike. Content editors could now roll out updates and fixes  to every IRONMAN brand at once, while content was organized into smart, semantic building blocks. Event skeleton templates gave editorial teams an efficient publishing framework, making it faster and simpler to publish content for major events.

The team migrated two key brands – Epic Series and Rock 'n' Roll – from Ruby on Rails to Drupal on Acquia Cloud, implementing Varnish and Memcache caching layers to reduce the risk of traffic overload on event days.

Key third-party integrations included:

  • TransPerfect for localization
  • HubSpot for form submissions
  • SendGrid for marketing campaigns
  • Microsoft Dynamics 365 for event and article tracking

Finally, Axelerant implemented multi-level admin controls and Slack-integrated CI/CD automation so that success / failure status was visible to the whole team. Together, these systems added up to an editorial operation that could truly manage scale: from roughly five to ten editors to over 20.

The Results

The platform performed like a seasoned athlete. For Epic Series, sessions increased 72%, while total users grew 52.7%. Mobile pageviews – a crucial part of the race-day experience – grew by 88.9%.

For the more established Rock 'n' Roll brand, sessions grew 29.4%, and average session duration reached 2 minutes and 17 seconds, indicating sustained engagement rather than passive traffic.

Event skeleton templates and the reusable Acquia Site Studio component library reduced time to publish by approximately 50-60% – a new personal best for content time to value.

But it’s not all about the numbers. The best digital experiences serve humans, while driving better results. The experience is now a welcoming, confidence-boosting introduction to the world of IRONMAN, featuring encouraging new messaging and a smoother sign-up journey for new competitors.

For those who have been around the track a few times already, the platform now provides an even deeper sense of community, thanks to multimedia-rich festival pages to make Rock ‘n’ Roll race days feel more social and shareable.

Beyond the immediate metrics, the platform is now instrumented for personalization, Coach Finder, and AI-assisted athlete experiences, turning what began as a stabilization project into a long-term foundation for growth and community – one that’s built to truly go the distance.
